So I've got almost 14,000 members in this free Skool community. Won the Skool Games three times. And built the entire thing with the idea that: Generosity is my growth strategy And I'm about to say something that makes me sound like a guy who just discovered fire lol. Here goes: Free is wonderful ... and I was asking it to do a job it was never built for. Let me explain. For years my model was the one everybody runs. Free group. Post daily. Go live. Nurture everybody. Be helpful. Eventually a few of the warm ones book a call and some of those say yes. And it WORKED. (I'm not knocking it. I still have the group. I still love the group.) But here's the thing. A free community is amazing at a few things: 1. Getting people in the door. 2. Letting them hang out and get to know you. 3. Building trust over time. 4. Simple path for all your free resources Know what it's NOT built for? Deciding and activating. Nobody walks into a free group and decides anything. They lurk. They like a post. They "save it for later." (Later never comes. Classic.) So you end up doing what I did ... using sales calls as the decision mechanism. But you end up on calls mostly with lovely people who were never going to buy. And meanwhile you're posting every day for thousands of folks just to book a couple calls with lookie loos. Anyway - About 5 months ago I tried something that felt weird at first. I kept the free group exactly where it was ... And added a low ticket workshop community. Low ticket. one time payments. Workshop Every week. Real work happening live. People pay a little to be in the room. That's it. Here's what happened: The people who paid showed up. (Shocking, I know.) They showed up ready to decide. Because they'd already decided something small when they paid. The one time payment paid for the ads. So traffic stopped being a thing I was scared of and became a thing I could predict. And the workshop is where I make my weekly offers.

@Jem Arcibal yeah this is spot on. I'm totally fine and open to charging. The free community acts as an easy lead magnet, list builder and a good way to collect phone numbers to do outreach and book calls fast. Think that's the main upside at this stage.b

@Jem Arcibal yeah for sure. Fortunatley I have a co-founder who will be handling that bit as I am in full time work still, but the clogging up of activity is there regardless. Ultimatley we'll want to move to a sales call free process but for now it's getting clients into the 30 day love it or leave it and getting feedback ASAP on what's resonating wiht the market. Sales calls are a really fast way to get there

If your funnel doesn’t work - do this instead!
The biggest problem I see smart coaches struggling with right now is overwhelm and over complicating things. I’ve enrolled 18 new high ticket clients this month because I do this simple thing. 👇🏽

This is 100% spot on. And I can confirm that as a guy who runs systems for a living, the entire point of them is to shortcut the speed to conversation - for 95% of coaches (especially early days where funds are an issue), just having convos is the number 1 prio

Here’s what my (actual) numbers show me: 1. My blended cost per lead is $2.97 2. 12% of leads are requesting info to work with me 3. 12x blended ROAS this month (big change) 4. I have made 93 offers (no sales calls) 5. I have enrolled 15 clients in 17 days 6. I have added 9 customers 7. About page 20% conversion What’s not working based on these numbers: 1. Free workshop conversion is much lower than paid 2. Speed of Consumption of free content 3. Initial chat response rates 4. My 🔥 streak I seem to always lose it on weekends What’s my plan for the rest of the month: 1. Fix messaging to attract more buyers 2. Upgrade welcome sequence DMs 3. Ads are tiring need to update with fresh creative 4. Update VSL 5. Update new Branding everywhere 6. Improve / simplify application process 7. Improve paid workshop funnel conversions 8. Build content creation system with Ai 9. Update all my courses to include GPT Co-Pilots If you don’t track the data how can you know what to focus on to actually grow your business?

Great share. Am I reading that right that paid workshop leads are converting at a higher relate than free? Have you run the numbers on this for CAC? Something I'm thinking about right myself with a low ticket front end (challenge, mini course, workshops, etc) and how the ascension compares to free even if much fewer leads technically come in
