Need help with evaluation
Hey Clief Notes fam! 👋 I'm Andre Izarra and I'm stoked to be here. I've been learning the past month about ICM created some simple workspace and projects and find this like an Eureka moment. 🙋 A little about me: I've been working in software development the last 5+ years, most of the time as freelance and this last year and a half I've been dedicating a lot of time to IA, learning the tools, ways to use it better and to integrate well LLMs in products. 🎯 My current goal: Learn a way to actually evaluate the accuracy of the ICM 💪 What I'm currently building/working on: The biggest use I have for ICM is a project for my whole work pipeline. I have a workspace for every mayor part of my process, manage conversations to clients until a deal, actually build the software, create the study cases with metrics, create content (starting with this thanks to this community) and repeat. 🤔 My biggest struggle or question right now: I notice the improvements working with agents following ICM but I can't tell exactly how to improve the structure, sometimes I notice problems with the results and I kinda can spot the problems try something different and usually improves, there were few times that got worse but I want as I said a way to actually evaluate the results to find a clear path to improve the structure. Let's get it! 🚀

@Aurel Babiš Thank you it looks like a good framework, I'm going to use it.

Community Guidelines
This community is large and it moves fast. That's the good part and it's also the problem: valuable posts get buried, the same questions get re-asked instead of found, and spammers show up wherever there's an audience. These guidelines are what keeps the room worth showing up to. Read them once. You won't need them again, because most of this is what you'd do anyway. New here? Start with Jake's welcome post and the Foundation course. This post is about how we behave, not where to begin. 1. Build in public. Post the thing while it's half working. A half-finished build is more useful to everyone else than the polished writeup you'll never get around to, and you'll get corrected before you've spent a week going the wrong way. 2. Teach what you learn. The day you figure something out is the day you're best at explaining it, because you still remember exactly what confused you. A month later you've forgotten the hard part and your explanation gets worse. If you cracked something this week, that's a post. Nobody has to earn the right to ask a question here, but this place only works because people come back and answer them once they can. 3. Ask good questions. Specific beats polite. "How should I structure this?" gets three vague answers. "I have a 40 file client folder, the model keeps loading the wrong context file, here's my CLAUDE.md" gets a real one. Say what you tried, what happened, and what you expected instead. A more in depth guide: https://dontasktoask.com The flip side of this: "Anyone here?", "Help please", and one line questions with no context may get removed. Not to be harsh, but because nobody can answer them. 4. Give credit. If you built on someone's skill, template, folder structure or comment, tag them. It costs you nothing and it's the reason people keep publishing their work here instead of keeping it. A lot of the best material in this community started as somebody's reply on somebody else's post.

DONE
Dumbest in the Room... (Lyceum Update #002)
Hey everyone, first update since my intro. In that post I said learning and building can quietly become a substitute for selling. 12 days later, I'm the proof. Here are my benchmarks as of today: 0 sales conversations with buyers, 0 paid clients, and 64 days until my deadline for a signed, paid client. That's on me. One thing I've taken from @Jake Van Clief is to ask yourself the hardest, most detailed questions you can about your own business and build toward the answers. When I do that, the hardest ones aren't about building. I built a pipeline dashboard on top of Karbon for an accounting firm with Claude Code. The hardest question I currently have is one a prospect could ask me on the first call: "Why you? What experience do you have that shows you can do what you claim?" Right behind it: "What is this costing me right now, in dollars?" I can't answer either one well yet, and until I can, getting people on a call and actually selling to them is going to stay hard. What I'm doing about it this week: sending my first 3 personalized Looms to small accounting firms that has the sole objective of getting a reply. No selling in the video. 3 this week to small accounting firms, then more once I see what lands. Fuck it, I'm not going to learn anything if I don't do anything about it. I'll post how it goes, even if nobody replies. What I'm asking for: if you've had real sales conversations for an AI consultancy or AI implementation business, I want to learn from you. I'm putting together a small peer-to-peer group that meets once a week. Everyone brings what they did that week, what they learned, and one thing they're stuck on, and we hold each other to it. Especially looking for people a step or two ahead of me, but same stage is fine too, as long as it's the same kind of business. Comment or DM me with what your business sells, who it sells to, and how many sales conversations you've had so far. Thanks. Khalil, of Norvain

Be patient man! You're on the right track, selling for me is the hardest part too, is a skill that you have to develop as well. The good part is that you are confident in your craft you just need improve in one area

@Khalil Guilamo trying to start conversations with people through linkedin, telegram, whatsapp and asking about their actual workflows, pain points, etc. So I can propose something to them & sharing content that's basically what I'm doing right now
Intro & ICM Basics Advice
Hey everyone, I am new to the group and really happy to be here! My name is Callem and I am based in CPT, run my own AI Agency and really excited to be in a community with smart and ambitious people! Just wanted to ask regarding the ICM folder structure method - I basically gave as many resources from the community as I could to Claude Code, so it could build out a plan and rework my existing folder structure to align with Jake's structure in my context. Is this the correct approach and do you have any tips and tricks or advice that will help me ensure I am building this out in the correct format. Appreciate you taking the time in advance for sharing anything!

For me it worked doing the implementation of the ICM structure step by step with the agent going layer by layer. It help me to understand better how the structure works and see the before and after for every new session after the changes. It helps a lot understands how the routing works so in the long run you can spot problems just by using your agent, when it does not work as you expect you can tell where the problem. I hope it helps you, welcome
